From Code to Customer: Release Management Lessons from Embedded Payment Systems
Managing releases in embedded environments introduces unique challenges that go far beyond standard software deployments. Hardware dependencies, device-specific behaviour, performance constraints and limited testing environments all influence how releases must be planned, tested, and delivered.
In this talk I will share practical experiences from nine years of working as a Release Manager in a credit card company where software changes directly affect real devices such as ATMs, POS terminals, and mobile payment systems. In such contexts, ensuring a smooth release requires more than coordinating deployment steps – it requires careful preparation of testing environments, validation on physical devices, and strict control of operational risks.
Through concrete examples and lessons learned, the talk will explore how clear protocols, automation, testing strategies and thorough preparation can significantly reduce release risks and improve system reliability.
The goal is to show how release management, testing activities and operational readiness must work closely together to successfully deliver software.
